At the Money20/20 Europe conference, Debo Sen, Head of Payments for Citi’s Services business, sat down with Jamie Carragher, sports analyst and one of the most decorated football defenders of his generation, to discuss what it takes to build a winning payments playbook. They explored the parallels between succeeding in the world of elite sports and leading in the fast-paced, always-on global payments industry.

Below is an abridged version of their conversation on stage.

Debo Sen: Jamie, a very warm welcome. You’ve had a fascinating journey, from playing at the very highest level to now analyzing the game through the lens of data. You have also been quite vocal that football is all about winning for you. What constitutes winning for you now, and how has your understanding of what it takes to win evolved across those two careers?

Jamie Carragher: At the top level, it is never just about effort; it is about reading the game better than everyone else and maximizing your potential. The best players know where the ball is going before it gets there. That comes from preparation, analysis and recognizing patterns over time. But things have certainly changed. Football has moved from being purely about instinct to being about data-backed decision-making. As a pundit, my instincts as a player are now validated or challenged by data. It’s fascinating to see how the modern game is measured.

Debo Sen: We are seeing similar shifts in the world of payments. In a 24/7, always-on global economy, the idea of ‘end of day’ has effectively disappeared. We're operating at a scale no one else can match, processing nearly $6 trillion in payments every single day. For us, it’s about democratizing that data and getting insights to the consumer. Real-time payments coupled with real-time insights are now the baseline expectation. It’s about delivering that speed with control. Jamie, you know everything there is to know about a world-class defense. How do you think about that balance between speed and control in football today?

Jamie Carragher: The pace of football today is relentless. You have to make decisions in fractions of a second, often with incomplete information, and it’s about being calm under pressure while delivering on speed. The best teams are the ones that adapt in real time. When you play fast and press high, you are exposed. It is about keeping your defensive structure in place and staying coordinated. The best teams take calculated and controlled risks, not reckless ones. I’ve always said that in life, there’s always something around the corner. But it’s about how quickly you can adapt and pivot in the midst of challenges that makes all the difference.

Debo Sen: That is exactly the challenge in payments. Moving faster is easy, but moving faster safely is the real art. Your career was built on a foundation of excellence. In the business world, we constantly think about how to build high-performance teams. From your perspective, what defines a truly winning system?

Jamie Carragher: Teams do not win because of individuals; they win because the system and the collective team works in concert with each other. Everyone knows their role, everything is coordinated, and it holds under pressure. 

Debo Sen: Agree. High-performing payment systems look very similar: automated, connected and reliable at scale. We're commercializing innovation at the pace of a fintech, and the real difference is the people behind it: the teams who build, run and constantly improve our work. We look for people who are curious, collaborative and relentless about improving the experience for our clients. You need to have the courage to make big decisions and have the courage to do it on behalf of the team. Because in the end, mindset and culture matter more than anything.

Jamie Carragher: Exactly. You see teams struggle when they are not connected, when the system breaks down. If players are not aligned, even great individuals cannot compensate. For high-performing teams, mental toughness is key. Ultimately, the strength of the team is always bigger than the individual, no matter how talented they are.

Debo Sen: In the payments industry, we are constantly navigating disruption, from AI to digital assets, including our own innovations like Citi Token Services, which bridges traditional finance and digital assets. I see a clear parallel in football with the rise of advanced analytics, new training technologies, and systems like VAR. From your perspective, how is this wave of technological disruption changing the game, and what is your advice for players, coaches and clubs on how to best adapt and embrace these changes to stay competitive?

Jamie Carragher: At the highest level, everyone has talent. What separates the champions is consistency: doing the basics right, every time, and under pressure. That's what wins you titles. You don't win a league with a few spectacular moments; you win it with a system that delivers results week after week. You have to get the right mindset to get going again and ask yourself, “how quickly can I pivot?” 

Debo Sen: You don’t win a league with moments, you win it with systems. I love that. A perfect summary for the payments industry. As an analyst, how much of modern football success do you think comes down to that repeatable system versus a moment of individual brilliance?

Jamie Carragher: The system is what delivers over time. When I’m analyzing a game now, the question is always, “What is the key insight we can get people at home… what action do we want them to take?” It’s not just about stats; it’s about providing the audience insights about football so they feel informed about what’s happening. The data has to tell a story and lead to a better understanding of the game.

Debo Sen: That’s a perfect note to end on. This conversation really highlights the core principles we all need. It comes down to having the right data mindset and focusing on how quickly you can recover from disruption. It’s about prioritizing the team versus the individual, and using innovations like AI to drive the organization forward. Winning comes from systems, discipline and mindset, not one-off moments.
